When Zomato quietly rolled out hyper-realistic, AI-generated food images on its restaurant listings last year, users immediately pointed out something was off. The dishes looked too perfect, too glossy, too good to be true. Within hours, screenshots were circulating online. The backlash pushed CEO Deepinder Goyal to intervene personally. He announced that Zomato would ban AI-generated dish images across the platform, noting that such visuals could mislead consumers and damage trust.
That decisive moment captured a growing tension in modern marketing. AI can now generate thousands of images, taglines, videos and posts in minutes. But the same speed that makes AI attractive also makes it risky. As brands push for larger volumes of personalised content, an uncomfortable question is emerging: Who ensures all this machine-generated material actually sounds, looks and feels like the brand?
Marketers call this challenge AI-led brand governance, and it is fast becoming a top priority for companies across India and around the world.
AI Has Accelerated Content, But Governance Is Struggling to Keep Up
Brand governance traditionally meant guidelines, review processes and human oversight. But the scale of content production today looks nothing like it did five years ago. MarTech adoption has surged, and marketers are generating more content in a single quarter than some brands produced in an entire year before the pandemic.
Industry studies show that consistent brand presentation can increase revenue by more than 20 percent. Yet global surveys also indicate that roughly 70 percent of marketers fear that AI content is starting to create what they call a “sea of sameness”, where brand identities blur as machines reuse language patterns and design cues.
In India, generative AI adoption has taken off rapidly. Industry research shows that more than 40 percent of Indian marketers are experimenting with AI in content creation, with nearly one in five using AI deeply in their strategy. However, concerns persist. Many Indian business leaders say that inaccurate, tone-deviating or off-brand outputs remain a significant barrier to using AI at scale.
Marketing leaders warn that brand identities built over decades can unravel in months if AI tools produce content faster than brand teams can review it.
When Personalisation Starts Breaking the Brand
One of the biggest risks is hyper-personalisation itself. AI can now customise messages for every individual, showing different creatives, tones or product promises across channels. But more personal is not always more consistent.
Shubhranshu Singh, Global CMO of Tata Motors Commercial Vehicles, believes brands are flirting with a dangerous line. He argues that while AI enables one-to-one messaging, over-tailoring can erode the shared codes that hold a brand together. In his words, if every user sees a different version of the brand, “is it still Brand A?” Singh warns that extreme customization could shatter the unified identity companies have spent years building.
The tension is becoming more visible as brands deploy AI across customer service, performance marketing, social media and e-commerce. Each channel runs its own optimisation logic. Without central guardrails, tone and style can drift in unpredictable ways.
This problem is not theoretical. Several consumer brands have already dealt with cases where AI-generated visuals looked unlike their real products, or where automated captions used slang the brand would never normally use. One Indian retail brand faced criticism when an AI-generated advertisement accidentally used culturally insensitive imagery, forcing a public apology.
AI Is Becoming the New Brand Watchdog
To manage this complexity, companies are increasingly using AI to govern AI. New brand governance platforms allow teams to upload brand kits containing approved colours, logos, tone of voice, vocabulary and legal disclaimers. Once these rules are in place, the system automatically checks every AI-generated output against them.
These tools analyse everything from logo placement and image style to word choice and sentence structure. If a piece of content violates a rule, the AI immediately flags or fixes it. For large brands producing hundreds of assets a week, these automated checks act as a digital quality gate that operates at machine speed.
“AI allows us to create millions of personalized content variations. Personalization is possible at scale. The real challenge is learning how to use it well,” said Ashish Bajaj, Group CMO of Narayana Health. His observation reflects a broader sentiment among Indian marketers: AI is unlocking scale, but governance must accelerate at the same pace.
Some companies have gone further by training internal AI models on brand-safe archives. The system learns the brand’s grammar, tone, design language and cultural context. Whenever a marketer prompts the AI to generate content, the model produces outputs that automatically follow these patterns.
In global markets, AI brand governance is already built into large platforms. Creative management systems now use computer vision to check if logos appear correctly, and natural language algorithms identify tone mismatches within seconds. AI models also cross-check copy against lists of risky words and regulatory requirements, helping brands avoid legal exposure.
Human Oversight Still Matters
Even as AI becomes the first line of defence, marketers are clear that machines cannot fully understand cultural nuance or emotional resonance. This is where human judgment remains central.
Hitarth Dadia, CEO of digital agency NoFiltr, points out that marketers need to play a new role in the AI era. As he puts it, brands can use AI to plan, test and optimise creative work, but agencies and brand teams must provide “taste, cultural intuition and storytelling that is culturally sound.” To him, humans remain the layer “where the brand’s soul, not just its efficiency, lives.”
This is particularly important in India’s diverse cultural landscape. A generative model may produce a technically correct slogan in Bengali or Tamil, but only a local marketer might recognise an unintended double meaning or an emotional gap. AI cannot yet match the contextual intelligence that regional brand teams bring.
This division of labour is pushing many marketing organisations toward a “human-in-the-loop” approach. AI drafts. Humans refine. AI checks for brand consistency. Humans ensure it feels authentic. Together, they maintain the balance between scale and identity.
Why Brand Safety and Trust Are Now Boardroom Priorities
Brand governance used to be a marketing function. Today it is a business risk function. As consumer interactions move to digital surfaces powered by algorithms, trust becomes the currency that determines brand equity.
For this reason, many CMOs are now setting up internal brand councils to regulate the use of AI. Some companies have created dedicated prompts libraries with pre-approved language templates. Others have mandated that sensitive campaigns go through a strengthened review process before publication.
This shift is not just happening in India. International conglomerates in retail, food and financial services have implemented AI-driven brand safety systems that sweep their entire digital presence daily. If an AI detects misaligned visuals, non-compliant claims or problematic cultural references, it alerts the brand team instantly.
The move reflects what Amit Wadhwa, CEO of Dentsu Creative and Media Brands South Asia, described as the need for brands to “out-human the algorithm.” He believes that brands cannot rely solely on automated optimisation to build trust. Instead, they must combine machine capability with human value systems.
Industry evidence supports his view. Studies from global consultancies show that while 80 to 90 percent of consumers appreciate personalised and efficient digital experiences, they begin to lose trust if the brand voice feels artificial or inconsistent across touchpoints.
What the Next Phase of Brand Governance Will Look Like
Marketers expect AI-led governance to become even more sophisticated over the next two to three years. Early pilots already exist for tools that can:

Still, leaders across industries agree that AI governance will only succeed if brands set clear standards. Without a strong foundation, even the most advanced AI review system cannot protect a brand from itself.
The future of brand identity will be defined by the interaction between humans and machines. AI will monitor and correct in real time. Humans will provide vision, empathy and cultural literacy. Together, they will decide what a brand should look and sound like in an age where content is infinite.
As companies adopt more automation, brands that maintain consistency, cultural sensitivity and clarity of voice will stand out. Those that do not risk becoming indistinguishable in a world of AI-generated sameness.
